If a drawing calls for a standard industrial finish, an eager team member might decide to spend an extra hour polishing it to a mirror shine. This extra effort might look impressive during a walk-through, however, that over-inspecting, over-polishing, or tightening tolerances beyond client requirements eats into profits and slows down throughput.

Consider a machine shop producing components for heavy equipment. The engineering drawing specifies a tolerance of plus or minus five thousandths of an inch. A machinist takes immense pride in their precision and spends an extra forty minutes on each part to hold a tolerance of one thousandth of an inch. The part is objectively more precise, but the customer did not ask for that precision and will not notice it. Meanwhile, the machine is tied up, the operator is occupied, and the next job in the queue is delayed. The business just absorbed the cost of that extra forty minutes without any financial return.

Why Over-Quality is Actually Poor Quality

In a mature quality management system, quality is defined as meeting the customer requirements. It is not about subjective perfection. First, watch for bottlenecks at inspection stations. If quality control personnel are measuring dimensions that are not critical to the function of the part, they are wasting valuable time. Over-inspecting is one of the most common forms of gold-plating.

Second, listen to how the team talks about the work. Phrases like "I know what the print says, but it looks better this way" or "We always make it a little stronger just in case" are clear warning signs. These statements indicate that personal standards have superseded the engineering requirements.

Third, look at your rework and scrap rates alongside your labour hours. If your defect rates are zero but your labour costs are blowing past the estimates, your team might be spending unauthorized time perfecting parts that were already acceptable.

Realigning the Team to Acceptance Criteria

Fixing a culture of gold-plating requires clear communication and a shift in how success is measured. The goal is to produce exactly what was ordered, nothing more and nothing less.

Leadership must ensure that acceptance criteria are clearly defined, accessible, and understood by the people doing the work. If a visual standard is required, provide physical examples or boundary samples showing exactly what is acceptable and what is not. This removes the guesswork and prevents operators from applying their own subjective standards.

Training should also emphasize the business impact of over-processing. When the team understands that spending an extra hour on an already acceptable part actively harms the profitability of the project, they are more likely to stick to the plan. Strict adherence to defined acceptance criteria protects the margin and keeps the schedule on track.
