A highly experienced finisher might decide that "smooth" means sanding a surface down to a mirror finish. While their dedication to their craft is admirable, they are adding undocumented costs to a project that only required a basic, burr-free edge.

Building Undeniable Acceptance Criteria
Acceptance criteria are the specific conditions that a product must meet to be accepted by a user, customer, or downstream process. Effective criteria are binary. A part either meets the standard or it does not. There is no middle ground for "a little better than required."

Using Boundary Samples to Remove Guesswork
Some requirements are difficult to quantify with numbers alone, especially when dealing with visual defects like scratches, paint variations, or weld spatter. In these cases, physical boundary samples are the most effective tool for preventing over-quality.
A boundary sample is a physical example of a product that represents the absolute limit of acceptability. Operations teams should create physical display boards right on the shop floor showing three distinct examples: a perfect part, a part that just barely passes, and a part that fails.
When a front-line worker can walk over to a board and compare their current workpiece against a physical standard, they no longer have to guess. If their workpiece looks as good as or better than the minimum passing sample, they know it is time to stop working and move on to the next task. This simple visual tool effectively stops workers from wasting labor on non-critical aesthetic details.
Changing the Mindset on the Floor
Implementing clear standards is only half the battle. Leadership must also train front-line workers to recognize when a part is "good enough" according to the spec. This often requires a cultural shift. Many skilled tradespeople view "good enough" as a compromise or a sign of poor workmanship.

Explain the business impact of over-processing. Show them how spending an extra thirty minutes on a non-critical finish delays the next station, inflates labor costs, and ultimately harms the company's ability to compete. When workers understand the "why" behind the acceptance criteria, they are much more likely to put down their tools when the requirement is met.
